Will AI replace PPC agencies?

TL;DR

Yes for button-pushing agencies. No for strategy, guardrails, and margin-aware judgment. AI is already running the bidding, budget pacing, and query mining at iClick. Humans still run the strategy, the guardrails, the creative direction, and the case-value math. The agencies going out of business are the ones that were only ever pushing buttons.

The question behind the question

Nobody types will AI replace PPC agencies as a philosophical question. They type it as a budget-defence question. The real ask is: do I still need this line item next quarter?

That's a fair question. Google's Smart Bidding, Meta's Advantage+, and Amazon's DSP already do the tactical work junior media buyers used to do. If that's what an agency is selling, the honest answer is yes, AI is replacing them.

What AI actually does well in advertising

Bidding. Budget pacing across time-of-day. Query mining for negative-keyword candidates. Creative fatigue detection. Automatic asset assembly in Advantage+ and Performance Max. Anomaly detection on conversion signal. Every one of these tasks used to consume 40 to 60 percent of a media buyer's week. Now they're one-click automations that run 24/7 with better data than a human could hold.

This is the honest news for agencies: if any of the above is your value proposition, you're being outperformed by the platform for free.

What AI does badly (or not at all)

AI cannot decide what a good ROAS is for your margin. It cannot restructure a botched campaign hierarchy. It cannot write ad copy that survives your compliance team, or brief the creative your customers actually respond to, or reject an account manager's over-eager PMax expansion. It cannot look at your Shopify data and tell you the platform's reported ROAS is 30 percent inflated.

Most of all, AI cannot decide when NOT to spend. Every AI system is optimising toward a signal you gave it. If the signal is wrong, the AI is confidently wrong at scale.

How to know if your agency is being replaced (or replacing itself)

Six signals: (1) they present monthly on activities they did, not decisions they made; (2) their reporting has never once told you to spend less; (3) they can't explain how their reported ROAS reconciles with your Shopify or CRM data; (4) they refuse to name what specifically they automated versus kept human; (5) their pitch says AI but their reports look like 2019; (6) the strategist named in the sales cycle doesn't show up on your monthly call.

Any two of the above and you're paying for the wrong layer.

What this means for your account

If your agency is running your bidding and copying-pasting Google's recommendations at your monthly review, they're a wrapper on an AI you could hire directly. If your agency is telling you when NOT to spend, restructuring your PMax when it's cannibalising Search, and rebuilding your attribution when it's giving you false ROAS signal, that's the layer AI can't replace.
