What Performance Max actually is
Performance Max is one Google Ads campaign that runs across every Google surface at the same time. You pick a conversion goal, upload assets, and Google’s bidding system decides where each impression goes. You do not bid on keywords. You do not choose placements.
Google rolled it out to all advertisers on November 2, 2021, then folded Smart Shopping campaigns into it during 2022. By 2026 it is the default suggestion inside most accounts. That is exactly why it needs a plain explainer rather than a feature list.

Where Performance Max ads show up
Google Ads Help states the inventory plainly. A single Performance Max campaign can serve on YouTube, Display, Search, Discover, Gmail, and Maps.
That is six surfaces from one budget. It is also six surfaces you cannot fund separately inside the campaign. A campaign spending 70% of its money on cheap Display impressions looks identical, at the campaign level, to one spending 70% on Search.
Google closed part of that gap in 2025. Channel-level reporting now shows “how your Performance Max campaign is delivering results across Google’s full range of channels and inventory,” with ROI columns, a cost toggle, and segmentation (Google Ads Help, “Google Ads Highlights of 2025”). If you are not opening that report every month, you are guessing.
What you control, and what you hand over
You control
- Conversion goals and conversion values.
- Target ROAS or target CPA.
- Budget, geography, and language.
- Assets: headlines, descriptions, images, videos, and logos.
- Audience signals and search themes, raised to 50 per asset group in 2025.
- Brand exclusions and campaign negative keywords, capped at 10,000 per campaign.
- The product feed, if you run eCommerce.
Google controls
- Which of the six channels gets your next dollar.
- Which query, audience, or placement triggers the ad.
- Which asset combination renders.
- The bid in every individual auction.
One 2025 change matters more than the rest. Performance Max now offers “full search terms reporting,” the same granularity you get in Search and Standard Shopping campaigns. Before that, query data was close to a black box, and every diagnosis was inference.
The numbers behind Performance Max in 2026
Google’s own claim
Google’s published figure: “Advertisers who use Performance Max achieve on average over 18% more conversions at a similar cost per action” (Google Ads blog, February 23, 2023). Read it carefully. It is an average across advertisers, it is three years old, and it does not separate branded traffic from genuinely new demand. Google has not published a refreshed portfolio-wide lift figure since. Google’s own Ads & Commerce blog, in an April 2025 post, reported that the 90-plus quality improvements it shipped to Performance Max over the prior year “increased conversions and conversion value by more than 10% for advertisers”, a figure Google attributes to its internal 2024 data.
Overlap is the real story
Optmyzr analysed 503 accounts it manages, using February 2025 data. It found that 91.45% of those accounts had exact keyword overlap between Search and Performance Max, hitting 56.29% of 5,768 Search campaigns and 27.86% of 40,642 ad groups (Optmyzr, published July 31, 2025). Search term overlap ran higher still, at 97.26% of 511 accounts.
Our own numbers say the same thing on the Shopping side. Across iClick-managed accounts, Performance Max cannibalizes Shopping in more than 80% of accounts (iClick 2026 PPC benchmarks).

Budgets are moving in response. Tinuiti’s Digital Ads Benchmark Report for Q2 2026 found Performance Max took 60% of combined Shopping and PMax spend among advertisers running both, down from 67% in Q1 2026. That is not a rounding error. That is advertisers pulling money back into campaigns they can steer.
What Search and Shopping actually deliver
Context makes the overlap issue concrete. In iClick-managed accounts, Google Search averaged a 4.23% click-through rate and a 3.48% conversion rate in 2026, at a $2.32 CPC. Shopping averaged a 0.86% click-through rate and a 1.91% conversion rate, with 480% ROAS in well-managed accounts.

Those two campaign types do different jobs at different prices. A Performance Max campaign that quietly absorbs Search volume and reports it as PMax performance is not adding 18%. It is relabeling revenue you already had.
The test is simple. Segment your Performance Max search terms report, pull out anything containing your brand name, and compare what is left against your Search campaigns. If the non-brand slice is small, your lift is mostly accounting.
When Performance Max is the right call
Strong fit
eCommerce with a clean product feed and real margin data. Performance Max works best when Google has a large catalog, accurate conversion values, and enough volume to learn from. Wish Rock Relaxation runs $80,000 or more per month at 10x ROAS. Zager Guitars scaled from $300,000 to $1.5 million per month in revenue at an 8.4 blended ROAS.
Restricted categories are the other strong fit, because broad automated inventory spreads risk. Lynk Pleasure hit 4.7x ROAS with zero account suspensions, and the second half of that sentence is the harder half.

Poor fit
- Accounts with thin conversion volume. Automated bidding needs data, and a campaign that gets a handful of conversions a week never exits learning.
- Lead generation measured on raw form fills. Performance Max will find cheap, unqualified leads quickly, and your cost per lead will look excellent while your pipeline dies.
- Brands with heavy branded search and no brand exclusions applied.
- Feeds with disapprovals. Unmanaged accounts run a 12% feed disapproval rate in our benchmark data, and a starved feed makes the whole campaign look broken.
For lead generation specifically, we hold most legal and home services budget in Search. McEldrew Purtell delivered a 697% conversion lift and a 53% CPA reduction in 90 days on that structure, not on automation alone.
Five rules for running it properly
- Exclude your brand. Apply brand exclusions and campaign negative keywords on day one, not after the first good month.
- Send values, not counts. Feed conversion values and, where you can, margin-adjusted values. Target ROAS is only as smart as the number you feed it.
- Split asset groups deliberately. Group by margin tier or product category, never by whatever order the feed loaded in.
- Give it real video. If you skip video assets, Google auto-generates them, and auto-generated video is the fastest way to waste YouTube inventory. Our YouTube creative frameworks for eCommerce cover what to build instead.
- Read channel-level reporting monthly. If Display is taking half your spend and returning a tenth of your revenue, you want to know in week four, not quarter three.

Frequently asked questions
Is Performance Max replacing Search campaigns?
No. Google has kept Search as a separate campaign type and expanded Performance Max controls instead, adding full search terms reporting and campaign negative keywords in 2025. Search still gives you keyword-level control that Performance Max does not. Most accounts we run keep both, with brand terms deliberately walled off inside Search.
How do I stop Performance Max from eating my branded search?
Apply brand exclusions at the campaign level, then add your brand terms as campaign negative keywords. Performance Max supports up to 10,000 negative keywords per campaign. After that, compare branded conversions in Search before and after. If Search branded volume jumped, Performance Max was taking credit for demand you already owned.
Can you see search terms in Performance Max now?
Yes. Google added full search terms reporting to Performance Max in 2025, matching the granularity available in Search and Standard Shopping campaigns. Channel-level reporting also arrived that year, showing conversions, cost, and ROI split across YouTube, Display, Search, Discover, Gmail, and Maps. Together they remove most of the old black box complaint.
Does Performance Max work for lead generation?
It can, but only when your conversion signal is qualified. If you optimise toward raw form fills, Performance Max finds cheap leads that never sign. Feed it qualified lead or signed case values from your CRM instead. For most legal and home services accounts, we keep the majority of budget in Search.
What kind of ROAS should I expect from Performance Max?
It depends on catalog, margin, and feed quality far more than on the campaign type. Across iClick-managed accounts, well-managed Shopping and Performance Max activity averages 480% ROAS, while individual eCommerce accounts range from 4.7x to 10x. Treat any promised universal number with suspicion, including Google’s.
