GEO vs SEO: What Generative Engine Optimization Means for Marketers

A practitioner’s take on GEO vs SEO: what generative engine optimization changes, what it doesn’t, and the published data behind both.

TL;DR: Verdict: GEO is not a replacement for SEO. It is SEO plus citation formatting. Pew Research found clicks fall from 15% to 8% when an AI summary appears, so the fundamentals still carry the traffic. Do standard SEO well, then structure pages so models can quote you.

GEO and SEO, Defined Without the Hype

SEO is the work of earning a spot in a ranked list of links. You publish a page. Google indexes it. An algorithm decides where it sits. The user clicks and you get a session.

GEO, or generative engine optimization, is the work of earning a mention inside a generated answer. ChatGPT, Google AI Overviews, Google AI Mode, Perplexity, and Copilot read sources, then write a paragraph. They cite a handful of those sources. Your goal moves from rank first to get quoted.

That is the entire distinction. Everything else is implementation detail.

The engines are not interchangeable either. Google AI Overviews sit on top of a live index and lean on pages that already rank. ChatGPT blends training data with live retrieval. Perplexity leans hardest on live retrieval and shows its sources most openly. The same page can be cited by one engine and ignored by another on the same day.

The confusion exists because vendors sell GEO as a separate discipline with a separate invoice. Google’s own documentation disagrees. It states: “There are no additional requirements to appear in AI Overviews or AI Mode, nor other special optimizations necessary.” It adds that you do not need new machine readable files, AI text files, or markup to appear in those features.

The verdict: GEO is a formatting and measurement layer sitting on top of SEO. It is not a replacement, and it does not need its own department. If a page cannot rank, a model will not quote it. Fix the SEO first, then make the page easy to quote.

What the AI Search Data Actually Shows

Three published datasets frame this better than any vendor pitch.

AI answers cut clicks roughly in half

Pew Research Center tracked 68,879 Google searches from 900 US adults during March 2025. When an AI summary appeared, users clicked a standard search result on 8% of visits. With no AI summary, they clicked on 15% of visits. Clicks on the links inside the AI summary happened on just 1% of visits.

Sessions also ended sooner. Pew recorded a 26% session end rate on pages carrying an AI summary, against 16% on pages without one. Around 18% of searches that month produced a summary at all. (Pew Research Center, published July 22, 2025.)

AI Summaries Cut Clicks And End Sessions

The clicks you keep are worth more

Semrush studied more than 500 high value digital marketing and SEO topics. It found the average visit from an AI search source was 4.4 times as valuable as the average visit from traditional organic search, measured on conversion rate. (Semrush, published July 21, 2025.)

That result is logical. The model already compared options, summarised pricing, and answered the obvious objections. By the time someone clicks through, they are close to a decision. Google reports the same pattern from its side, saying clicks from result pages with AI Overviews are “higher quality,” meaning people spend more time on the site.

The volume shift is real but early

Gartner predicted in February 2024 that traditional search engine volume would drop 25% by 2026 as buyers moved to AI chatbots. Two and a half years on, that scale of collapse has not arrived.

Similarweb measured the whole generative AI category at 9.5 billion average monthly web visits between June 2025 and May 2026, up 70% year over year, with 655 million unique visitors. Fast growth, still a small slice of the web next to Google Search. Similarweb also found 6.8% of ChatGPT responses now include a citation, up from 1.6% in June 2025. Read that last number twice if you market a law firm or a B2B service. The odds of getting cited in your category are low, and the pool of clicks behind those citations is smaller still.

AI Search: Scale, Value, And Citations

Where GEO and SEO Are the Same Job

Strip the labels off and the checklists overlap almost completely.

  • The page has to be crawlable, indexed, and fast.
  • The answer has to sit near the top, in plain language.
  • The content needs named entities: brands, products, cities, prices, and dates.
  • Every claim needs a source, ideally your own data.
  • The domain needs enough authority that a model treats it as credible.

Every item on that list was already an SEO best practice in 2018. What changed is the payoff. A page that answered a question in 50 clean words used to win a featured snippet. Now it wins a citation in a generated answer as well. Same work, second reward.

Where GEO and SEO Genuinely Diverge

The unit of competition shrinks

SEO competes at the page level. GEO competes at the passage level. A model will not quote your 3,000 word guide. It quotes two sentences pulled from the middle of it.

That changes how you write. Self contained paragraphs beat flowing narrative. A sentence that opens with “average Google Search CPC in personal injury law” and closes with a number is quotable. A sentence that opens with “as we discussed above” is dead weight.

You lose the reporting you are used to

Search Console gives you impressions, clicks, average position, and query data. No AI engine offers an equivalent. ChatGPT passes a referrer but never the prompt. Perplexity cites you without telling you how often. AI Overview impressions are folded into standard Search Console rows with no separate breakout.

So GEO measurement is proxy measurement: referral sessions by source, branded search volume, and manual prompt testing. Any vendor selling exact AI ranking positions is selling you an estimate with a confident font.

Classic SEO runs on backlinks. Generative engines also weigh unlinked brand mentions, because they read text, not just link graphs. A review roundup that names your product without linking to it still teaches the model that your product belongs in that category.

The practical effect: digital PR, review sites, forum threads, and third party comparison posts now do double duty. They were always useful for SEO. They are now the main route into answers you do not control.

What GEO Means If You Buy Ads

This is the part most GEO articles skip, and it is the part that costs money.

Fewer organic clicks per search means paid placement absorbs more of the intent. Our 2026 benchmark data from iClick managed accounts shows Google Search CPC averaging $2.32, up 12% year over year, with click through rate at 4.23% and conversion rate at 3.48%. In personal injury law, average CPC runs $6.75 against a 6.98% conversion rate. In B2B SaaS it is $4.88.

Those costs climb as organic clicks fall, because the same demand chases a smaller pool of free listings. Organic and paid are one budget, not two.

The ad platforms are shifting underneath you at the same time. Google now routes budget through AI driven campaign types, and Meta does the same. There is a second order effect worth watching. If a buyer arrives after an AI answer has already summarised three competitors, your landing page is no longer the first impression. It is the confirmation step. Pages built to educate a cold visitor will underperform against pages built to close a warm one.

What We Do About It, and What We Don’t

A 90 Day GEO Plan That Does Not Break Your SEO

Five steps, in order. None of them needs new budget.

  1. Week one to two: find the pages that already rank. Pull every URL sitting in the top 10 in Search Console. Those are the only pages with a realistic shot at a citation.
  2. Weeks two to four: rewrite the openings. Put a direct 40 to 60 word answer at the top of each page, before any setup. Match the exact question wording buyers type.
  3. Weeks four to eight: add original numbers. Models cite sources that say something new. Publish your own benchmarks, pricing, or client results, each with a date attached.
  4. Weeks six to 10: fix the structure. One idea per paragraph. Descriptive H2s phrased as real questions. Tables for comparisons. Named entities instead of pronouns.
  5. Weeks eight to 12: measure with proxies. Segment referral traffic by AI source in GA4. Run 20 target prompts monthly and log who gets cited. Watch branded search volume.

The Verdict

GEO is SEO with a citation goal and worse analytics. The tactics overlap by roughly 80%. The remaining 20% is structural: shorter answers, more named entities, and original data in place of recycled summaries.

Treat it as a formatting discipline inside the content work you already fund. Do not build a team around it, and do not pay a vendor twice for the same page.

The bigger commercial risk is not a missed citation. It is paying more per click on the paid side while organic clicks quietly slide, and not catching it for two quarters.
