The three products, and what each one controls
Google markets one AI story. Under that story sit three separate products with three different jobs.
AI Max is a setting inside a standard Search campaign. Performance Max is its own campaign type that buys every Google surface at once. Demand Gen is a paid social style campaign for YouTube, Shorts, Discover, and Gmail.
Confusing them is the most expensive mistake we find in new accounts. An advertiser moves budget into Performance Max to “do AI,” then loses the keyword control that was making Search profitable.

AI Max for Search, explained
Google announced AI Max at Google Marketing Live on May 6, 2025. It is a checkbox, not a campaign type. You switch it on inside a Search campaign you already run, and your keywords stay in place.
What the checkbox turns on
- Search term matching: keywordless matching runs next to your keywords and finds queries your list never covered.
- Text customization: Google writes new headlines and descriptions from your landing pages, your existing ads, and your keywords.
- Final URL expansion: traffic gets routed to the page Google picks, not the page you picked.
- Brand controls and locations of interest: you can require or exclude specific brands, and target by the location a searcher cares about, at ad group level.
What Google’s numbers actually measure
Google reports that advertisers who activate AI Max typically see 14% more conversions or conversion value at a similar CPA or ROAS. For campaigns still built mostly on exact and phrase match, the reported lift is 27%. In Google’s own case study, L’Oréal recorded a 2x higher conversion rate at a 31% lower cost per conversion.
Read the 27% figure carefully. It comes from accounts with the tightest keyword lists, which had the most unserved demand sitting outside those keywords. If you already run broad match with Smart Bidding, plan around the smaller number.
Where AI Max leaks money
Final URL expansion is the first leak. On a law firm account, it will happily send a “truck accident lawyer” click to a general practice-areas page that converts at half the rate. Exclude the URLs you do not want served, or switch expansion off while you test.
Text customization is the second. It pulls copy from your site, so a stale pricing page or an outdated offer can end up in a live headline. Check the asset report weekly for the first month.
Negative keywords still work. Brand exclusions still work. Use both on day one instead of waiting for the search terms report to fill with competitor names.
Performance Max, explained
Performance Max reaches Google’s full inventory from a single campaign: Search, YouTube, Display, Discover, Gmail, and Maps. You supply goals, budget, assets, audience signals, and a product feed. Google decides the rest.
Google’s help documentation reports that advertisers beyond retail who adopt Performance Max see an average increase of 27% more conversions or value at a similar CPA or ROAS, measured against accounts already using broad match and Smart Bidding in Search.
Adoption is real, and it is no longer growing in a straight line. Tinuiti’s Q2 2026 benchmark data shows Performance Max accounted for 60% of spending across Google Shopping and PMax campaigns among advertisers running both, down from 67% in Q1 2026. Advertisers are pulling budget back toward standard Shopping where it performs.
What moves Performance Max performance
Creative and data quality do the heavy lifting. Google reports advertisers who include at least one video see an average of 12% total additional conversions. Advertisers using New Customer Value mode improved ROAS by 9%, improved their new customer ratio by 5%, and cut new customer acquisition cost by 7%.
Reporting improved through 2025. Manager accounts now get channel-level performance reporting, full search terms reporting, and asset-level impressions, clicks, and cost. The old complaint that PMax is a black box is weaker than it was two years ago.
Demand Gen, explained
Demand Gen is the only one of the three that creates demand instead of capturing it. It runs on YouTube, Shorts, Discover, and Gmail, and it is built to be judged the way you judge Meta: creative first, audience second, last-click attribution last.
Google reports Demand Gen delivered a 26% increase in conversions per dollar over the prior year, driven by more than 60 AI improvements to ramp time and bidding. Tinuiti’s Q2 2026 data shows Demand Gen spend up 12% year over year with impressions up 22%.
The measurement trap is obvious once you name it. Demand Gen fills the top of the funnel, so a last-click report will always make it look worse than Search. Track view-through conversions and branded search volume alongside direct conversions before you decide it failed. If you already run Meta, the logic will feel familiar. Four numbers get quoted constantly, and they measure four different things. Here they are together.

None of these are guarantees. Every figure is Google’s internal data, measured against a baseline Google selected. Treat them as direction, not as a forecast for your account.
How to split budget across the three
Start with the job each product does. Search intent is the cheapest conversion you will ever buy, so protect it first. AI Max belongs on Search campaigns that have run out of keyword headroom, not on a brand campaign that already converts at a 20% rate.
Performance Max earns budget when you have a clean feed, a real conversion signal, and enough volume for the model to learn. Demand Gen earns budget when Search is capped and you need more people looking for you next month.

The September 2026 deadline
This part is not optional. Google is migrating legacy Search features into AI Max on a published timeline.
Search Engine Land reported on June 12, 2026 that Google delayed the Dynamic Search Ads portion after advertiser pushback. The campaign-level broad match and automatically created assets migration held its September 2026 date. DSA campaigns now move in February 2027, with reminder notices in January.
The practical read: if a campaign uses campaign-level broad match or automatically created assets, it is being upgraded this month whether or not you planned for it. Auditing those campaigns before the switch is cheaper than diagnosing a CPA spike after it.
What none of this automates away
Google’s AI decides matching, bidding, placement, and increasingly the copy. It does not decide your offer, your landing page, your conversion tracking quality, or which conversions are worth paying for.
That is where account performance is actually won now. Feed the model accurate revenue data and it gets sharper. Feed it a form fill that includes spam and it optimizes toward spam, efficiently. No. Demand Gen runs on YouTube, Shorts, Discover, and Gmail, where people are not searching yet. Last-click reporting will always undercount it. Track view-through conversions, branded search volume, and assisted conversions alongside direct results. Google reports a 26% year over year improvement in conversions per dollar for the product.
Which AI Max setting causes the most problems?
Final URL expansion. It routes clicks to whichever page Google thinks fits the query, which often means a general page instead of the converting one you built. Exclude the URLs you do not want served, or leave expansion off during your first test window, then check the search terms and asset reports weekly.
